About

Julian Fairfield

Systems-level organisational designer applying governance logic to AI alignment — where control must be precise, constraints must create freedom, and structure must scale.

Organisational Design

15+ years designing governance systems, decision architectures, and constraint hierarchies in complex organisations.

Strategic Advisory

McKinsey-trained strategic thinking applied to problems where structure determines outcomes.

Large-Scale Operations

Rio Tinto operational experience — designing systems that maintain coherence across thousands of autonomous agents.

Mission-Critical Governance

Fred Hollows Foundation — building organisational structures where decisions have irreversible human consequences.

The Intersection

Most approaches to AI alignment start from computer science and work outward. My work starts from a different place: the structural logic of human systems that have already solved versions of the alignment problem.

Every large organisation faces the same fundamental challenge that AI alignment presents — how to grant autonomy to agents while maintaining systemic coherence. How to build rules that enable productive action rather than constraining it. How to create feedback loops that correct without micromanaging.

The frameworks I have developed — QUAD, Levels, Abacus, Mirrors — translate these organisational design principles into structural tools for AI governance. They are not theoretical abstractions. They are working models drawn from decades of designing systems where the cost of misalignment is real.

Positioning

I am not a typical AI researcher, a typical academic, or a typical consultant. I am an organisational systems designer who recognised that the governance problems I have been solving for fifteen years are structurally identical to the problems now facing AI alignment.

That positioning is unusual. It means I bring pattern recognition that technical approaches alone cannot replicate — not because they are insufficient, but because the problem has dimensions that require a different vantage point.

What I Am Building

A coherent body of work — working papers, structural frameworks, and governance models — that provides high-agency actors in AI labs, governments, and senior leadership with tools they can use immediately. Not theory for its own sake. Structure that works.
